Beyond the Playbook: Leading Through Contradiction

Mar Cano · Dorothée Oung

Organizations today are navigating unprecedented tension: accelerating technology, shifting workforce expectations, increasing complexity, and leadership models that no longer fully match reality. In this opening session, facilitators set the stage for two days of bold conversations around leadership, organizational transformation, workforce evolution, and the growing gap between strategy and reality. Blending perspectives from leadership development, neuroscience, human performance, and organizational change, this session invites participants to move beyond familiar frameworks and engage with the contradictions shaping the future of work.

9:15 AM

Opening Reflection: Last Year’s Future Already Looks Outdated

Anke Paulick, PCC – President ICF Germany and Cristina Mühl, PCC, ACTC, Past President ICF Germany

Twelve months ago, many organizations were still experimenting. Today, leaders are facing increasing pressure to translate uncertainty into action. In this opening reflection, Anke Paulick and Cristina Mühl revisit predictions, assumptions, and signals from last year's summit and examine what changed faster than expected, what organizations underestimated, and which tensions became impossible to ignore. Because in the future of work, one year is a very long time.

Future Success AG: A Live Organizational Simulation

Anke Paulick · Cristina Mühl · Christian Lykke, Interhuman.ai

What happens when leadership ideas, workforce trends, AI strategies, and transformation concepts are no longer theoretical, but translated into real organizational decisions? Throughout the summit, participants will follow the evolution of the fictional company Future Success AG as key themes, insights, and provocations from sessions are continuously integrated into its strategy, structures, workforce decisions, and leadership approaches. Together with Christian Lykke, the summit will become a live simulation of organizational transformation in real time, revealing not only opportunities, but also unintended consequences, tensions, and trade-offs. Because in modern organizations, every decision changes the system.

9:30 AM

Keynote: The People Who Invented the Future

Luigia Carlucci Aiello – Sapienza University of Rome (Fac. Heike Aiello, President-Elect ICF Germany)

In this conversation we will go back to the early years of AI, the intellectual daring it took to think beyond convention, and what it meant to work alongside John McCarthy, the man who gave artificial intelligence its name. We’ll reflect on the breakthroughs that shaped the field, the hopes and assumptions over the years, and the present situation, full of promises and also concerns. Prof. Carlucci-Aiello will give hints to HR leaders, business leaders and coaches to reflect and understand as they navigate an AI-driven future. A perspective from inside the origins of a technology that is reshaping work, organisations, and human potential.

10:00 AM

Keynote: Make Meaning not Money

Cornel Amariei – CEO & Founder, dotLumen

In this talk, Cornel shares the three defining lessons that shaped his journey of building one of the world’s leading companies in accessibility: - Failure is opportunity in disguise - Ordinary people, in the right context, achieve extraordinary things - Make meaning, not money These lessons are not theories—they are lived experiences. From growing up alongside parents with disabilities to building a company that empowers millions, Cornel’s story is a testament to the power of purpose-driven innovation.

10:30 AM

What Happens When Theory Meets the Organization?

Luigia Carlucci Aiello · Cornel Amariei (Fac. Dorothée Oung)

What happens when visionary ideas collide with organizational reality? Following the keynote conversations with Prof. Luigia Carlucci Aiello and Cornel Amariei, the live organizational simulation of Future Success AG continues as insights from both sessions are translated into strategic choices, workforce decisions, leadership approaches, and innovation priorities. Together with Christian Lykke, facilitators, speakers, and participants will explore how purpose-driven innovation, AI, organizational values, and human-centered leadership begin to reshape the company and where tensions, contradictions, and unintended consequences emerge. As the simulation evolves, Future Success AG will raise clarifying questions around technology, leadership, workforce expectations, organizational priorities, and the future role of humans inside increasingly AI-driven systems. These questions will not only be explored with the speakers on stage, but also opened to the audience, transforming the summit into a collective reflection on how organizations navigate complexity when there is no longer a clear playbook.

The AI Wake-Up Call for HR

Helanah Warren, PCC – Brainchild Inspiration Group

AI can now write, analyze, recruit, coach, train, and make decisions. As these capabilities accelerate, HR leaders face a defining question: If technology can do more and more of the work once reserved for humans, what becomes the role of HR?

In this thought-provoking session, ICF-PCC Executive Coach, NYU-trained Organizational Consultant, and AI Strategist Helanah Warren explores why the future of HR is not about competing with AI—it is about becoming even more human.

Together, we'll examine what needs to shift as organizations move from human-only systems to human-AI collaboration, and why capabilities such as judgment, trust, adaptability, critical thinking, and meaningful connection may become an organization's greatest competitive advantage.

Attendees will leave with a new lens for understanding HR's evolving role and a practical framework for helping their organizations remain relevant, resilient, and deeply human in an AI-powered future.

12:00 PM

The Skills Crisis Is Actually a Design Crisis

Dr. Fady Michel – Managing Director, ERGO

Strategy defines direction, but execution depends on people. This session explores how organizations can move beyond static competency models and treat frameworks as engines for strategic alignment. Introducing the concept of human architecture, the talk examines how leaders can use capability frameworks to define future trajectories, translate business priorities into skills and competencies, and design future-ready profiles for roles, teams, and talent development in AI-shaped environments.

Kill the Training: What Should Replace Corporate Learning

Rubén Leites García · Eva Peters · Christina Sperling

Organizations are investing billions in learning and development while employees forget most training within days and workforce demands continue to evolve faster than traditional learning systems can adapt. In a world shaped by AI, constant transformation, and rapidly changing capability needs, a fundamental question emerges: what if corporate training no longer matches the reality of modern work? In this fast-paced and provocative panel, Rubén Leites García, together with the session facilitators, challenges long-standing assumptions around learning, upskilling, and workforce development. A provocative conversation about the future of learning when stability disappears and adaptation becomes a survival skill.

1:00 PM

Before Organizations Change, Language Changes

Dr. Claudia Gross – speakGreen & Life at Work

We live in times of massive transformations. The way we talk about change has an enormous influence on how we prepare for it and deal with it.

At present, our headlines are dominated by metaphors from the worlds of money, machinery and the military. They evoke feelings of scarcity, helplessness and fear. This is exactly the opposite of what humanity needs right now to be able to act and collaborate: feelings of abundance, agency and hope.

With the intention of moving 'beyond the playbook', we are all invited to choose a language that expresses the shift towards our desired future. With words that are seeds for the new, a language full of life and narratives that nourish. Choices of words that kindle our imagination and guide our actions. This talk provides a wide and inspiring spectrum of words that create worlds.

“All transformation is linguistic,” says Werner Erhard. Let's co-author the world and the work we believe to be possible, day by day and word by word.

Pitches: The Innovation Hot Seat

10 Startups (Fac. Alexander Müller, ICF Germany)

Innovation rarely arrives fully formed. It emerges through experimentation, bold ideas, unexpected collaborations, and organizations willing to challenge conventional thinking. This session brings emerging ideas into direct conversation with organizational reality. But the conversation will not stop at inspiration alone. As part of the live organizational simulation of Future Success AG, selected ideas, technologies, and approaches emerging from the session will be integrated directly into the evolving organization, influencing strategic choices, workforce decisions, leadership dynamics, and operational realities throughout the summit. A fast-paced exploration of innovation not only as vision, but as organizational consequence.

3:00 PM

No Playbook – Building a People-Centered Company

Jessica Krauter – Founder & CEO, buah GmbH (Fac. Sandra Mederer)

When organizations scale, leadership gets harder not easier.

In this session, Jessica Krauter, Founder & CEO of buah, shares her journey from near insolvency to building a 40-person company, profitable with 25 Mio. Revenue and what it really takes to lead in the tension between performance and humanity.

This is not a story about idealized “people-first” leadership.

It’s about real trade-offs:

  • driving results without losing trust
  • building structure without killing autonomy
  • leading under pressure without losing yourself

Together, we explore what works, what doesn’t and what leaders can actually take away for their own organizations.

3:30 PM

The Cognitive Trojan Horse

Armin Hopp – Founder & President, Speexx

This session asks a deliberately relevant question: what happens when AI does not only change work, but also changes how we think, learn and make decisions? Armin explores AI as a cognitive Trojan horse, from automation and agentic AI to skill skipping, real-world work benchmarks like GDPval, the redistribution of work and the risk of losing organizational judgment. The session is not a warning against AI. It is a call for more humanization: using AI boldly where it scales, while keeping responsibility, critical thinking, relationships and meaning firmly human.

The audience will leave with three takeaways: AI replaces activities, not whole people, but work will be redistributed. Skills and judgment must be actively developed, not assumed. And when technology becomes widely available, people development becomes the real competitive advantage.

4:00 PM

The Great Workforce Reshuffle: Why Coaching Becomes Infrastructure

Dirk Wittenborg – CEO, gsm GmbH

The future of work is being reshaped by powerful forces. While organizations invest heavily in technology and transformation programs, sustainable change ultimately depends on people. This keynote explores why coaching has become a critical strategic enabler for successful workforce transformation. Drawing on current international research and practical experience from large-scale workforce development initiatives, Dirk Wittenborg will show how coaching helps individuals and organizations build adaptability, resilience, learning agility, and a strong sense of direction during times of disruption. Key Takeaways: - Understand the major workforce trends shaping organizations over the next decade - Learn why technology-driven transformation succeeds only when human transformation is supported - Discover how coaching can unlock potential, strengthen resilience, and accelerate sustainable change

Future Success AG: Emerging Decision Points

Mar Cano · Dorothée Oung (Simulation: Christian Lykke)

As the summit progresses, the live organizational simulation of Future Success AG continues to evolve. Drawing from the ideas, tensions, and contradictions explored throughout the day, this interactive reflection session revisits the key decision points now emerging inside the organization: leadership trade-offs, workforce transformation choices, capability and learning priorities, AI adoption dilemmas, and organizational pressures and unintended consequences. Together with facilitators and participants, the simulation examines how earlier decisions begin to reshape the system and which new questions leaders can no longer avoid. Because every strategic choice creates ripple effects somewhere else in the organization.

5:00 PM

Closing Keynote: When the Playbook Ends

Chris Mühl – Senior Executive, Ethics, Risk & Compliance

Every organisation has a playbook. But rules are finite. This interactive session explores the space where compliance ends and personal ethics begins — and what happens when professionals face decisions that are technically permitted, yet remain ethically challenging.

Drawing on 20+ years of senior Ethics, Risk & Compliance leadership across global pharma, Chris Mühl challenges participants to examine not just their own ethical limits, but those of the people they work with every day.

3 Key Takeaways: 1 - Compliance defines the floor — not the ceiling. Knowing where your personal ethical limit sits is a leadership skill, not a personal luxury. 2 - You likely don't know where your colleagues' personal limits are. That gap can become a risk. 3 - Ethical levelling starts with conversation — and that conversation needs to happen before the moment of decision.

How to Secure Your Job as a Manager for the Next 5 Years

Tiberius Budulea – Trend Consult Group

How to Secure Your Job as a Manager for the Next 5 Years

A new generation is entering the workforce, bringing different expectations about leadership, communication, and workplace culture. Gen Z employees are less influenced by hierarchy and authority alone and are more likely to engage with leaders who listen, ask meaningful questions, and create genuine partnership. As a result, many traditional management approaches are becoming less effective.

This workshop explores the shift from managing people to developing people. Participants will discover why the most successful managers are increasingly adopting a coaching mindset—moving beyond simply providing information and solutions to helping team members think, learn, and take ownership. In a world where information is available everywhere, the ability to facilitate growth has become a key leadership differentiator.

Through practical examples and discussion, we will examine how managers can build trust, increase engagement, and create accountability with the next generation of talent. The future belongs to leaders who can combine performance with partnership, authority with curiosity, and direction with empowerment.

Leadership Reflection Lab

Katja von Glinowiecki – supervision.partners

Leadership today rarely offers simple answers. Leaders and HR professionals are increasingly navigating complex dilemmas where performance, people, transformation, uncertainty, and organizational expectations collide.

This interactive reflection lab creates a structured space for participants to work on real leadership dilemmas from their own professional context. Through facilitated peer reflection and guided dialogue, participants will explore situations such as balancing empathy and accountability, leading change through uncertainty, managing conflicting stakeholder expectations, and making decisions without having complete information.

Rather than focusing on leadership theory or tools, the session emphasizes reflective practice as a practical leadership capability for navigating complexity and strengthening decision clarity.

Key takeaways:

  • A structured reflection approach for complex leadership situations
  • New perspectives on current leadership and organizational challenges
  • Practical experience with reflective dialogue that can be transferred into leadership, HR, and team contexts

Coaching at Scale: Responsible AI in Coaching

Lewin Keller – Coachbot AI GmbH

Coaching is one of the most effective tools organizations have for developing people — yet it remains inaccessible to most employees. AI is changing that. But only if it's done right. This session combines a practitioner presentation with a live case study from CoachBot AI's collaboration with the KI Bundesverband, showing how AI coaching infrastructure is being deployed in German organizations today — responsibly, at scale, and without losing the human element that makes coaching work.

Key takeaways:

Why AI literacy is a coaching problem, not just a tech problem How HR and L&D teams can deploy scalable coaching without compromising quality or ethics What responsible AI infrastructure looks like in practice — and how to evaluate it

Startup Workshop: Leadershift.club

Bo Balachsan

The landscape of business and technology is not just shifting; it is changing completely. Accelerations in AI and automation are rewriting the rules of leadership every single day. Yet, professional development remains stuck in a world that no longer exists. Traditional academies are too slow and too detached from the messy realities you face. Whether you lead in Product, Engineering, Marketing, or Data Science, you are likely feeling the pressure: textbook theory cannot solve the complex problems of a tech-first workplace. LeaderShift is our response. We did not build a classroom; we built a community for truthful exchange.

Start With What Works – Appreciative Inquiry

Heike Aiello, MBA PCC – President-Elect ICF Germany

When organizations or clients face uncertainty, the instinct is to focus on what's broken. Appreciative Inquiry starts somewhere different: with what already works, what gives energy, and what people genuinely want to build together. In this workshop, participants explore Appreciative Inquiry not as a feel-good framework, but as an evidence-based approach to organizational change based on intrinsic motivation and collaboration. Drawing on 20+ years of practice with leaders in industries from the public sector to FMCGs to semi-conductors, Heike will demonstrate how AI's five principles and five phases translate into practical leadership behavior: asking better questions, building shared direction, and creating conditions for accountability without command. Participants will experience the approach, reflect on where strength-based thinking could shift stuck dynamics in their own organizations, and leave with concrete ways to bring an appreciative stance into their daily leadership or coaching practice.

Gaining Momentum: Coaching in Organisations 2026

CiO Survey Team – ICF Germany CiO Initiative

Coaching is established in many organisations. But is it visible, valued, and working at scale? In April 2026 we conducted a series of practitioner roundtables to find out more and tackled in particular questions like: How do organisations make coaching visible and valued from the inside? And how is technology, including AI and digital coaching platforms, entering the picture?

This session is about real insights from the field. We will share what practitioners said and what patterns emerged. We also invite you to keep the dialogue going and learn from each other.

The Organization Is Changing Faster Than Humans Can Process

Lise Bruynooghe – MCC, Chair ICF Global Enterprise Board

Organizations increasingly operate in a state of continuous transformation. AI acceleration, workforce redesign, shifting expectations, new technologies, and constant reinvention have turned adaptation into a permanent condition rather than a temporary phase.

But what happens to people when organizations never stabilize?

In this session, Lise Bruynooghe explores the human reality behind ongoing transformation and why many organizations underestimate the emotional, cognitive, and relational cost of constant change.

Moving beyond traditional resilience narratives, the session examines:

Why transformation fatigue is becoming systemic How uncertainty reshapes trust, collaboration, and motivation What leaders misunderstand about human adaptability And why sustainable performance may require organizations to rethink not only how people work, but how change itself is designed and understood A reflective exploration of leadership, transformation, and human sustainability in environments where the pressure to adapt never disappears.

10:00 AM

AI Adoption Is Not a Technology Problem

Cristina Mühl · James E. Varnham, GM EMEA, Sarder

Organizations across industries are accelerating AI adoption. Yet while experimentation grows rapidly, meaningful organizational integration remains uneven, fragmented, and often disconnected from broader business reality.

In this joint session, James E. Varnham and Cristina Mühl explore the gap between AI ambition and organizational readiness.

Drawing on current market insights and emerging adoption data, James E. Varnham examines how organizations are currently adopting AI, where adoption is creating operational impact and why many initiatives struggle to move beyond isolated use cases or innovation theater.

Building on these insights, Cristina Mühl introduces the Four Levels of AI Adoption, a framework developed together with Daniel Hommel to explore how organizations evolve from experimentation toward systemic integration.

The session challenges the assumption that AI success depends primarily on technology and argues instead that sustainable adoption requires foundational organizational conditions across: leadership, workforce capability, strategy and organizational structure

Because AI transformation does not fail only through poor tools. It often fails because organizations are not yet designed to absorb the change they are trying to create.

A strategic exploration of what organizations must rethink if AI is to become operational reality rather than isolated experimentation.

Future Success AG: Scaling the Contradictions

Mar Cano · Dorothée Oung (Simulation: Christian Lykke)

The latest insights from the summit now place Future Success AG at a critical turning point. Following the discussions around AI adoption, organizational readiness, workforce transformation, leadership pressure, and human sustainability, the simulation enters a new phase: moving from experimentation into operational reality. As new technologies, workforce expectations, strategic priorities, and transformation initiatives begin interacting simultaneously, the organization must confront increasingly difficult questions. Together with facilitators and participants, this interactive simulation checkpoint explores how accumulated decisions, assumptions, and interventions are beginning to reshape the system itself. Because scaling innovation also means scaling complexity, contradiction, and consequence.

Experimentation Labs – Introduction

Mar Cano · Dorothée Oung

Beyond discussion and reflection, the summit now moves into application and experimentation. In these hands-on workshops, participants will work directly with experts, methodologies, technologies, and real organizational challenges connected to the themes explored throughout the summit. Some sessions will offer deep dives into emerging technologies and AI applications, while others will function as expert consultancy spaces where participants can explore concrete leadership, workforce, strategy, and transformation questions in a smaller and more interactive setting. Several workshops have already been matched with participants and organizations who submitted real cases in advance, allowing the sessions to move beyond theory into direct experimentation and problem-solving. A space to test ideas, challenge assumptions, and explore what implementation might actually look like beyond the playbook.

Workforce Transformation Is Not an HR Project

Anke Paulick – Managing Director, Paulick Ventures

Organizations everywhere are talking about workforce transformation. Yet many still approach it as an isolated HR initiative instead of recognizing it as a fundamental redesign of how work, leadership, capability, and organizational value creation function together. As AI, automation, demographic shifts, new workforce expectations, and constant transformation reshape the world of work, organizations face growing pressure to rethink not only roles and skills, but the assumptions underlying work itself. This session explores why workforce transformation requires more than reskilling programs, flexible work policies, or new organizational charts – it demands a systemic shift in how organizations design collaboration, leadership, adaptability, learning, and human contribution. A provocative reflection on what organizations must confront if they want to build future-ready workforces in environments where stability is no longer guaranteed.

What Makes a Good Leader – When the Old Rules No Longer Work?

Janina Schönitz & Saskia Mielke · Chris Mühl · Armin Hopp · Nadine Schneider

A 30-minute panel exploring how leadership is changing in times of constant uncertainty, pressure, and transformation. Instead of discussing theory, the panel looks at real leadership dilemmas companies are facing today, such as: how much direction vs. empowerment do teams need? What actually makes a ‘good leader’ today? Is leadership still about one person – or something more distributed? How do organizations navigate leadership when the old rules no longer seem to work?

Closing Speech: The Future of Work Is What We Make of It

Simon Berkler – Founder & Managing Director, TheDive

We live in times of multiple crises: rising social inequality and wealth concentration, accelerating ecological breakdown, and the entry into a technological high-risk zone without a safety rope. How do we look at work, organizations, and the economy from this broader perspective? Do organizations have a responsibility – perhaps even a business obligation – to help change the very system they are part of? In his closing speech, Simon will highlight a few crucial interdependencies and explore the difference between being 'future-proof' and 'shaping the future'.

Future Success AG: Beyond the Playbook

Mar Cano · Dorothée Oung (Simulation: Christian Lykke)

Over the course of the summit, Future Success AG evolved through continuous waves of disruption, experimentation, leadership tension, workforce transformation, AI adoption, organizational redesign, and ethical complexity. Now, as the summit comes to a close, the simulation reaches its final reflection point. Together with facilitators and participants, this concluding session revisits the critical decisions, contradictions, unintended consequences, and emerging patterns that shaped the organization throughout the journey: what strengthened the system, what created friction, what remained unresolved, and which assumptions survived and which no longer hold. More importantly, participants are invited to reflect on what the evolving story of Future Success AG reveals about their own organizations and the realities leaders face when there is no longer a clear roadmap for navigating change. Not a final answer – but a collective reflection on what becomes possible and what becomes necessary when organizations move beyond the playbook.

A New Kind of Leader Is Emerging from AI

Saskia Mielke – Co-CEO, Knallkrebs & Grundel

Everyone is talking about tools and technology. Almost no one is talking about what AI does to teams.

The uncomfortable truth: AI may make individuals faster, but it also increases complexity. As a result, teams are often the last to become more effective. Many organisations find themselves in a state of uncertainty, unsure how to adapt.

We call this the Transformation Paradox (Microsoft Work Trend Index 2026): people are ready, but their organisations often are not – and leadership may not be either. Only one in four employees says their leadership team is clearly aligned on AI. This lack of clarity fuels uncertainty and raises concerns about whether individuals, teams, and organisations can keep pace with the changes ahead.

Together, we will explore what effective leadership looks like in the age of AI and how leaders can successfully guide teams and organisations through this transformation.

We will step into the shoes of leaders, experience the pressures that are rarely spoken about, and discover why AI transformation is never just a technology project. It is where collaborative intelligence between people and technology is either strengthened or lost.

Three questions we will answer together: ▸ What does AI transformation look like from a leadership perspective? ▸ Which three factors help bring leadership and AI into alignment? ▸ Where in your organisation is the conversation still focused on tools, when it should be focused on leadership?

05 · Coach Amp

The Future of Coaching Is Human – Protecting Its Core

At Coach Amp we believe the future of coaching is deeply human: as AI takes on the work around the session, presence becomes the whole point – the one capacity no tool can replace. This closing session is about protecting it. In a short impulse, we show why exhaustion comes less from workload than from missing transitions, and what chronic tension does to the very skills you rely on with clients. A guided body scan will let you actually feel it.
